The First-Hire Playbook

How to hire your first Executive Assistant, without the false starts.

The First-Hire Playbook

Your first hire is the one most founders get wrong. Not because they pick the wrong person, but because they hire before they know what they are handing off. This is the exact sequence we use to get it right the first time.

1. Audit your week before you write a job post

For one week, write down every task you touch and how long it takes. Then highlight everything that drains you or that someone else could do at 80 percent of your quality. That list is your role. Most founders discover the same clusters.

  • Inbox, calendar, and scheduling
  • Follow-ups and light client communication
  • Data entry, CRM updates, and reporting
  • Research, travel, and personal admin

2. Write the role around outcomes, not tasks

A task list gets you a button-pusher. An outcome gets you an operator. Instead of "update the CRM," write "our pipeline is always accurate by end of day." Outcomes tell a great assistant how to think when something is not in the instructions.

3. Screen for judgment, not just skills

Skills are teachable in weeks. Judgment is not. In screening, give a messy, ambiguous scenario and watch how they reason through it. The right hire asks the question you did not think to ask.

4. Run a paid test task before you commit

Never hire off an interview alone. Pay for two or three hours of real work: a calendar clean-up, a short research brief, a draft reply to a tricky email. You will learn more in one paid task than in three calls.

5. Set the first 30 days up to win

Give them one visible win in week one, even something small like a clean inbox or a fixed calendar. Early wins build the trust that lets you hand off the bigger things. Do not dump everything at once.

How KeyPlayers does this for you

We run this entire sequence so you skip it. We scope the role from a short call, screen and test candidates, match you with an operator who is already AI-trained, and stand behind the placement for life. You meet one person, ready to start.

Rather have us run it for you?

Book a call and we will match you with a screened, AI-trained KeyPlayer who runs this playbook from day one.
