The Delegation Playbook

What to hand off first, and how to keep control while you do it.

The Delegation Playbook

Most founders do not have a hiring problem. They have a delegation problem. They hire help and then keep doing the work anyway. This playbook is how to actually let go, in the right order.

1. Start with the delegation ladder

Hand off work in this order: first what is repetitive and low-stakes, then what is time-consuming, then what requires judgment you can teach. Do not start with the hardest thing. Start with the thing you can check easily.

2. Delegate the outcome, not the steps

If you script every step, you own every mistake and you never get your time back. Define what "done" looks like, hand over the outcome, and let them find the path. You review the result, not the keystrokes.

3. Brief so it gets done right the first time

A good handoff answers four things up front: what, why, what good looks like, and when. The "why" matters most. It is what lets a capable operator make the right call when reality does not match your instructions.

  • What: the outcome you want
  • Why: the context behind it
  • Standard: what a great version looks like
  • Deadline: when you need it

4. Build one feedback loop, not constant check-ins

Replace hovering with a rhythm: a short daily update and a weekly review. That gives you visibility without pulling you back into the work. Trust grows in a structure, not in the absence of one.

5. Let go of the last 20 percent

If someone can do a task 80 percent as well as you, hand it over. The last 20 percent is rarely worth your time, and they will close the gap fast once they own it. Perfectionism is how delegation quietly dies.

How KeyPlayers makes it stick

Every KeyPlayer works inside an AI workspace built on your business, so the context, SOPs, and standards live in a system, not in your head. When you delegate to them, the knowledge stays even if the person ever changes.
